What you need to know.

Document intelligence helps turn permitted source material into structured drafts and reviewable workflow steps. A practical design preserves the original document, explains uncertain fields and requires the relevant authority before extracted values affect an operational record.

Define the document types and intake boundary

List the document types, formats and channels included in the first workflow. Collect representative examples with permission, including scanned pages, unusual layouts and incomplete forms. Define how the sender is identified and which organization owns the resulting record. Validate file type, size and access before processing, and establish a safe handling procedure for unsuitable or suspicious inputs. Assign a stable intake reference and preserve the original source according to agreed retention. A document arriving successfully is one stage; the interface should distinguish received, processing, awaiting review and completed states so an operator can find work that has not finished.

Specify field meaning before choosing extraction

Define the fields needed by the destination and what each value means. For an invoice draft, document whether an identifier refers to the supplier's reference or your own internal record, which currency applies and how missing dates are represented. Identify required fields and dependencies between them. Choose template rules, optical recognition or a model-assisted method according to document variation and evaluation evidence. Keep fields that cannot be supported by the source empty or explicitly uncertain. Extraction should not silently infer an approval, payment instruction or other business decision that the document and workflow have not authorized.

Validate structure and business consistency

Check the extracted draft against its schema and permitted values. Then apply task-specific consistency checks such as matching a known supplier, comparing line totals or identifying an already processed reference. A valid JSON object is not proof that its fields are correct. Preserve page or source-location evidence where the method supports it so a reviewer can inspect the proposed value. Treat text inside the document as input, including instructions that attempt to redirect a generative model; it must not grant application authority. Keep validation rules owned and versioned, and distinguish a missing value from a value that fails a business check.

Route uncertainty to the person who can resolve it

Define review conditions from observed error behavior and business consequences rather than assuming a confidence score is universally reliable. Missing required fields, conflicting totals or an unfamiliar layout may require review even when the extraction tool reports a high score. Show the source and draft together with the reason for escalation. Let the reviewer correct values while retaining the original suggestion and decision reference where appropriate. Separate correcting a draft from approving its operational consequence. Assign a queue owner, priority rules and a way to close unsuitable documents. Without this review path, uncertain extraction tends to become hidden rework in the destination system.

Commit approved values through a controlled interface

Use the destination's supported API or agreed integration boundary to create or update an operational record. Recheck authority and required data at the point of commit. Link the resulting record to the intake reference and source version so a repeated delivery can be recognized. Test a timeout after the remote write and reconcile its result before retrying an important action. Keep approved, sent and confirmed states separate when downstream processing is asynchronous. A corrected document should follow an explicit revision rule rather than silently overwrite a previously approved record. Engineering automation can prepare and route information; the designated owner retains the relevant approval authority.

Evaluate field errors and operator completion

Create a review set that represents supported document types, senders and quality variation. Measure field-level correctness, missed required values, duplicate handling and the reviewer effort needed to finish a task. Include rotated or low-quality scans, multiple documents in one file, changed layouts and document content that attempts to issue instructions. Test access, retention behavior and a failed destination connection. Acceptance should demonstrate source traceability, understandable uncertainty, correct approved records and recovery from partial processing. Expand to another document family only after defining its field semantics and evaluation set. No extraction accuracy or autonomous approval capability is implied without evidence for that specific workflow.

Before you start.

  • Approve supported document types, sources and intake limits.
  • Define destination fields, missing values and business authority.
  • Validate structure, source evidence and cross-field consistency.
  • Route uncertain drafts to an accountable review queue.
  • Commit approved records with stable references and duplicate handling.
  • Evaluate varied documents, failed handoffs and reviewer completion.

Common questions.

Can extraction automatically approve an invoice or request?

Extraction proposes information from a source. Approval is a separate business action with its own authority and validation. A workflow may automate bounded checks, but consequential approval or payment requires the controls agreed by the responsible owner. Keep drafts and approved records separate.

Is a high confidence score enough to bypass review?

Not by itself. Confidence meaning differs by tool and field, and a source can contain internally inconsistent information. Evaluate actual field errors and business consequences. Missing required values, failed consistency checks or unsupported layouts should follow the defined review path regardless of a score.
